THE WORK BEHIND THE DEAL

The deal brings
companies together.
The systems should too.

The acquisition is complete, but the companies still run on different systems. Customer records, invoices, schedules, and reports live in separate places. Until the migration is done, your team keeps doing the work of connecting them manually.

Peregrine handles the work between buying a company and getting it running on your platform: preparing the data, configuring the software, testing the connections, and supporting the team through the change.

WHAT WE PUT IN PLACE

The migration work.
End to end.

From the acquired company’s systems
to the platform you want to operate.

01
Software consolidation

Move everyone onto the chosen software.

Map what each acquired company uses today and the systems you want them to use next. Configure the target ERP, CRM, accounting, and operating software around agreed processes.

Source inventory / Target systems / Common processes
02
Data migration & validation

Migrate the data you need to run.

Extract, clean, map, and migrate customer, financial, product, and operational records. Test migration runs and reconcile the results with the teams who depend on them.

Data cleanup / Field mapping / Test loads / Reconciliation
03
Connected operations

Make the systems work together.

Connect the workflows between your chosen platforms: a sale becomes an order, a job becomes an invoice, and an update reaches the right record. Validate these journeys before rollout.

ERP & CRM integration / Workflow testing / Exception handling
04
Reporting, AI & revenue systems

Build on a shared foundation.

Bring leadership onto common reporting. Add AI-assisted operations, lead conversion, and sales and marketing workflows to the connected systems, with clear ownership for each action. A forward deployed engineer stays with each company to put agents on its repetitive work and keep them improving.

05
Migration delivery & playbooks

Repeat it for the next acquisition.

Sequence the rollout, train users, support the cutover, and resolve issues after launch. Document the mappings, checks, and responsibilities so each new company can follow a proven process.

FROM FIRST LOOK TO DAILY USE

A clear path through
a complex transition.

Map your starting point
  1. 01 / UNDERSTAND

    Map the move.

Inventory source systems, define the destination, and map data and workflow dependencies. Agree on scope, migration order, owners, and acceptance criteria.

Output: a migration and integration plan
  2. 02 / IMPLEMENT

    Configure. Migrate. Test.

Configure the target software, run test migrations, reconcile records, and validate the connected workflows with the people who use them.

Output: tested data and end-to-end workflows
  3. 03 / REPEAT

    Cut over. Stabilize. Repeat.

Train users, execute the agreed cutover, and support the business after launch. Capture the mappings, checks, and lessons for the next acquisition.

Output: live systems and a repeatable playbook

PEOPLE ON THE GROUND

Forward deployed
engineers.
Inside the business,
not on a call.

A Peregrine engineer works inside the acquired company for the length of the integration: next to the dispatcher, the controller, the sales lead, the person who keys in the orders. They see each process as it is actually run, not as it is described, and build against that.

Their job is to find the repetitive work and take it off the team. Each process they map becomes an agent that runs on your chosen software: reading the inbox, keying the order, chasing the invoice, reconciling the records. The team reviews the first runs. The agent takes it from there.

Put an engineer on site
  1. 01 / EMBED

    Sit with the team.

Map the real process: who does it, how long it takes, where it breaks, and what it costs when it does. Most of the savings are found here, in work nobody had written down.

  2. 02 / DEPLOY

    Put an agent on it.

Start with one process, such as order entry, invoice follow-up, or scheduling. Run it alongside the team, in the software you chose, and measure the hours it gives back before moving to the next one.

  3. 03 / IMPROVE

    Keep it learning.

Every exception the team corrects goes back into the agent. Each month it handles more and asks less. The engineer stays until the process runs without them, then hands over the playbook.

WHERE THE TIME AND MONEY COME BACK

Hours
Repetitive admin handled by agents, so the same team can run more companies before you add headcount.
Rework
Missing fields, wrong codes, and duplicate records caught at entry instead of at month end.
Cash
Invoices sent and chased on schedule. Collections stop waiting on somebody's inbox.
The next deal
Each agent and playbook carries to the next acquisition, so integrating it costs less than the last one did.

BEFORE WE GET TO WORK

A few practical details.

Can you move acquisitions onto the software we already chose?

Yes. We start with your target systems and operating standards, then map each acquired company’s data and workflows into them. We check available exports, APIs, migration tools, and system requirements before defining the delivery scope.

Can we start before the acquisition closes?

Yes. Before close, we can assess the systems and data you are authorized to share, identify dependencies, and prepare the migration plan. Execution and access are coordinated with the transaction and operating teams.

How do you keep the business running during migration?

We plan around the workflows that cannot stop. Test migrations, data reconciliation, user acceptance checks, cutover sequencing, rollback planning, and support after launch are part of the agreed implementation. Timing depends on the systems and operational requirements.

What if some specialist software needs to stay?

We connect retained systems to the chosen platform where appropriate, define which system owns each record, and test the handoffs. The aim is a consistent way to operate, with a clear reason for any exceptions.

Do you support a backlog of acquisitions?

We can assess the backlog, group companies by migration needs, and sequence delivery around business priorities and dependencies. Reusable mappings, validation checks, and rollout playbooks help make the work repeatable.

What does a forward deployed engineer actually do on site?

They work inside the acquired company for the length of the integration, usually a few days a week alongside the people who run operations, finance, and sales. They map each repetitive process as it is really done, build an agent to run it on your chosen software, watch the first runs with the team, and fold every correction back in. They leave when the process runs without them and the team knows how to keep it running.

Is legal support part of every engagement?

Legal support is optional. Peregrine has its own licensed attorney and team available. Any legal work is separately scoped with counsel, based on the matter and applicable jurisdiction. We can also coordinate with your existing legal team.
